Startup Hiring Playbook: First 10 Hires

Strategies for hiring your first team: where to find candidates, interview processes for startups, equity vs. salary trade-offs, and onboarding.

Your First 10 Hires Define Your Company

At a startup, every early hire has outsized impact. Hire #3 will shape your engineering culture. Hire #7 might become your VP of Sales. Get these right and you compound; get them wrong and you lose months.

The Typical First 10

  1. Co-founder / CTO — Technical co-founder if you’re a business founder (or vice versa)
  2. Full-stack engineer #1 — Generalist who can ship end-to-end
  3. Full-stack engineer #2 — Adds velocity and code review quality
  4. Designer — Product designer who can also do user research
  5. Growth/Marketing — Someone who owns customer acquisition (often a founder at this stage)
  6. Customer Success — First person who talks to customers daily
  7. Backend specialist — As your system scales, you need depth
  8. Frontend specialist — UI/UX quality becomes competitive advantage
  9. Operations/Finance — Someone to handle invoicing, compliance, contracts
  10. Sales/BD — Your first dedicated sales hire (if B2B)

Where to Find Candidates

  • Zolra Hiring Board — Post your job and let Zolra Intelligence match candidates automatically
  • Your network — 60% of early hires come through founders’ personal networks
  • Twitter/X — Post the role, describe the mission, show your product
  • College campuses — Partner with IITs, NITs, IIITs for intern-to-hire pipelines
  • Open source — Hire contributors to projects in your tech stack

The Startup Interview Process

  1. Application review (15 min) — Portfolio, GitHub, resume scan
  2. Intro call (20 min) — Motivation, expectations, logistics
  3. Take-home assignment (3–5 days) — Real-world problem, not LeetCode
  4. Technical deep-dive (45 min) — Walk through their assignment, architecture questions
  5. Culture conversation (30 min) — With the full team, assess working style fit
  6. Offer

Equity vs. Salary: The Trade-off

Hire #Typical Equity RangeSalary Range (India)
1–2 (engineers)0.5–2%₹8–15 LPA
3–50.25–0.75%₹12–20 LPA
6–100.1–0.4%₹10–25 LPA

All equity should vest over 4 years with a 1-year cliff. Use an ESOP pool of 10–15% of total equity.

Onboarding Checklist

  • ☐ Laptop + accounts set up before day one
  • ☐ First-week ship goal (meaningful PR merged by Friday)
  • ☐ Buddy system (pair with existing team member)
